What You'll Learn
National sales meeting pre-work gives reps two to three weeks of short, approved modules and a knowledge check that closes a few days before travel. The results go into a one-page readiness summary that shows the meeting team where reps stand by topic and district, and the national sales meeting (NSM) agenda starts from what reps already know.
The cost lands on field time. Pre-work competes with customer calls in the weeks before a big meeting, and managers have to protect time for it.
This guide is the pre-work chapter of our national sales meeting planning guide, which covers the full cycle from content approval to day 90. It's written for commercial training leaders in pharma and sales training leaders in medtech.
What Should Reps Learn Before the NSM?
Pre-teach what a rep can absorb alone, and keep for the meeting what needs other people in the room, such as practice conversations and strategy discussion. Pre-work covers the new data, the approved message and the policy reminders that every later session builds on.
Topic | Pharma pre-work | Medtech pre-work |
|---|---|---|
New clinical data | Summary of the new study or label change | Summary of the new indication or study |
Background | Disease state refresher | Procedure overview and device handling refresher |
The approved message | Walkthrough of the approved visual aid | Walkthrough of the approved claims for the cleared or approved indications |
Market context | Access and formulary context | Hospital buying context, including value analysis committees |
Policy reminders | Fair balance and where off-label questions go | Claims within the cleared or approved indications, and where off-label questions go |
Every pre-work module goes through your review board, called MLR or PRC depending on the company, before release, on the same lock date as the meeting content. The NSM guide lists those reviews in order.
Keep each module to five to ten minutes, and end it with two or three questions. The questions can help memory as well as measure it. In a 2006 study, students who took recall tests on prose passages remembered more of them two days and one week later than students who restudied the passages, even though restudying made them more confident (Roediger and Karpicke, Psychological Science).
How Do You Build the Pre-Work Path?
Build one path per brand in pharma, or per franchise in medtech, that runs two to three weeks and releases modules on a fixed day each week. Start with the background and the new data, move to the approved message, and finish with the policy reminders and the knowledge check.
Send a short reminder with each release, and give managers a weekly view of completion in their district. Leave a few days of slack before the knowledge check closes, because field days are unpredictable.
If you run a leaderboard, show completion by district and give points for knowledge check accuracy.

How Do You Check Readiness Before Reps Travel?
Close the path with a knowledge check of about 15 to 20 questions, tagged by topic, that closes a few days before travel. Set a target for each topic, such as 80%, and report completion and scores by topic and district. Count a district as having finished the path at 80% completion or more.
Write every question from the approved content. Weight the questions toward the new data and the approved message, and keep a few on the policy reminders.

Read each topic's results against completion. A district that finished the path and still scored below target on a topic likely has a content gap. Send it a refresher from the approved module, and give the topic more time at the meeting; fix the module itself for the next cycle, after review. A district that didn't finish has a time gap, and its managers need to protect time before travel.

How Should the Results Change the Agenda?
Send the meeting team a one-page readiness summary by district, and use it to decide where breakouts start and what speakers spend time on.
A topic that is low across districts gets a refresher from the approved module before travel, and the breakouts open with it. Speakers get the most-missed questions on their topic. A topic that every district knows well needs less review at the meeting, which frees time for practice. When one district trails on several topics, its managers get the topic list to coach at the meeting.
Share the district view with the meeting team, and keep individual results with each rep's manager.

What Does This Look Like in Pharma and Medtech?
In pharma, the first example below shows a content gap and a time gap in one brand; in medtech, the second shows a content gap on the approved claims. Both are hypothetical.
Example: A Pharma Brand With New Phase 3 Data
Imagine a brand team whose NSM centers on new phase 3 results. Over three weeks, reps take five short modules and a 20-question knowledge check.
Five of the six districts score above target on efficacy. Atlanta and Houston finished the path and still scored low on the safety profile, and they get a five-minute refresher from the approved safety module before travel. The breakouts open with the safety profile, and the speaker on the new data gets the three most-missed safety questions. Seattle finished just over half the path and trails on three topics; its managers protect time before travel and get the topic list to coach at the meeting.
Example: A Medtech Franchise With a New Indication
Imagine a franchise whose device gains a newly cleared indication before its NSM. Pre-work covers the procedure overview, device handling and the approved claims for the new indication.
Every district finishes the path. Phoenix scores low on the approved claims, with most misses on a question about where the new indication stops. Its reps get a refresher from the approved claims module before travel, and the breakout facilitator opens with the claims and the off-label referral.

Where Does SmartWinnr Fit?
SmartWinnr's Targeted Learning covers the pre-work path and the knowledge check. The middle column quotes SmartWinnr's product pages, and the last column lists what to check.
Step | In SmartWinnr | Confirm in the demo |
|---|---|---|
Pre-work path | SmartPaths: "Create structured learning paths for each person. Adjust to level, role, and timeline." | One path per brand or franchise, with weekly release days |
Short modules | SmartFeeds: "Send bite-size updates on product, process, and policy. Deliver on mobile with reminders." | The reminder schedule |
Knowledge check | SmartQuiz: "Reinforce with short quizzes. Spot gaps at question level and fix them fast." | Tagging questions by topic |
Results by district | Analytics and heat maps: "Drill into teams, roles, and topics. Use heat maps and reports to target follow-ups." | A district-by-topic view for the readiness summary |
Approved files | Digital Content Management: "Version control and content ownership" | Which version reps see after an update |
In SmartWinnr terms, the pharma path in this guide maps to SmartPaths, SmartFeeds modules and a SmartQuiz, and the table's last column lists what to confirm before you build the readiness summary on its reports. At the meeting, reps practice the new message in AI Roleplay, as the NSM guide describes. For each industry's setup, see SmartWinnr for pharma and medical devices.

Frequently Asked Questions
How Much Pre-Work Is Too Much?
If the whole path takes reps more than about an hour, cut it back to the new data, the approved message and the policy reminders. Move the rest to the meeting or to the reinforcement weeks after it.
Does the Knowledge Check Count Toward Certification?
No. Certification on the new message comes after the NSM, inside the window the NSM guide describes. The knowledge check tells the meeting team where reps stand before they arrive.
What About Reps Who Miss the Pre-Work Window?
Open a catch-up window before travel and tell their managers. Reps hired after the NSM take the same path before they certify on the new message.
